Transforming reactive execution into proactive strategy at scale

Overview

I built a standardized strategic framework to move a global education team from operating based on reactive, ongoing request fulfillment to proactive, data-backed content strategy. By designing a Vertical Strategy Roadmap, I unified how diverse creator-facing product areas—from Monetization to Copyright—defined their content corpus, audience, metric benchmarks, and top user issues for billions of daily users.

 

This systemic approach transformed a fragmented content vertical into a predictable, high-impact engine to support many hundreds of global launches annually with strategic clarity and data-backed vision.

Challenge

Before this initiative, the global education function operated without a unified planning framework, leading to inconsistent user experiences across different product areas. Teams often worked in silos, making it difficult for leadership to compare priorities or maintain a long-term view of the organization’s strategic direction. This lack of standardization created operational friction, as stakeholders lacked a clear understanding of how educational resources were being allocated to support major product milestones.

Approach

As a systemic thinker, I recognized that scaling a global support team requires clarity and predictability. I spearheaded the development of a Vertical Strategy Roadmap template to serve as the team's centralized "source-of-truth". My strategy focused on:

  • Standardizing Service Offerings: Defining clear criteria for what constitutes a "core" educational resource versus "advanced" enablement content.

  • Prioritization Modeling: Building a repeatable system to rank content requests based on user pain points, regulatory requirements, and business objectives.

  • Cross-Functional Governance: Establishing a unified language for strategy that allowed Product, Legal, and Marketing teams to align on a long-term roadmap.

To move the framework from a concept to an operational standard, I led the hands-on execution across the organization:

  • Inaugural Strategic Reviews: I led the first-ever Quarterly Vertical Review (QVR), delivering a comprehensive analysis of performance and future strategy to high-level stakeholders.

  • Operational Alignment: I established a bi-weekly Policy Vertical Working Group to coordinate complex workstreams and ensure all major deliverables were synchronized.

  • Global Scalability: Once finalized, the roadmap was adopted as the standard planning template across all verticals, providing a consistent blueprint for the entire global education team.

The implementation of this framework fundamentally changed how the organization approached customer education. Key business outcomes included:

  • Operational Predictability: The team achieved the stability needed to manage 800+ global Go-to-Market launches annually with 100% strategic alignment.

  • Resource Efficiency: By standardizing intake and triage processes, we reduced the overhead associated with fragmented planning and moved toward a "quality-first" workflow.

  • Measurable Growth: This project turned training content into a foundational business asset, directly supporting milestones that led to a 24% increase in user satisfaction in high-priority support journeys.
